Licence cost is the number in the contract; setup effort is the number that surprises people. Ask every shortlisted vendor who does the configuration, how long it took the last customer of your size, and what happens if that person leaves halfway.

The meter is the product, and four meters exist
Every vendor on this page sells the same thing and bills it differently, and the difference decides your invoice more than the feature list does. Per host suits stable virtual machines and punishes container fleets: Dynatrace and IBM Instana work this way. Per gigabyte ingested follows how talkative the application is, which is New Relic and SigNoz.
Per event or per span moves with traffic, which is Honeycomb and Dash0. Per user is the meter people forget, and New Relic charges a multiple for full-platform seats. Datadog runs several of these at once. Take one week of your real telemetry volume, in gigabytes and in spans, into every conversation, because a quote built on an assumed volume is a quote about a different company.
Measure a week of your own trace and log volume before any demo.
Ask which meters appear on the invoice, not which plan you are on.
Price the seat mix separately: viewers, responders and full-platform users.
Cardinality and retention are where the bill actually goes
Observability invoices arrive several times larger than the quote for two reasons, and neither is the vendor being dishonest. The first is cardinality: attach a user id, a session id or a full URL as a label and one metric becomes millions of time series. Datadog bills those as custom metrics, Grafana Cloud as active series, and nobody warns you at the moment the code ships.
The second is retention. Full-fidelity traces for thirteen months cost many times the same data for seven days, and the default is rarely the one you need. Sampling is the lever most teams never pull: head sampling at one in ten keeps the pattern and drops the cost, while Instana and Honeycomb argue for keeping everything and charging another way.
Ban unbounded label values in code review: user ids, URLs, session ids.
Set a retention tier per signal, not one setting for everything.
Agree a sampling rate before go-live, and check it after the first noisy release.
OpenTelemetry is the exit, and vendors mean different things by it
Instrumentation is the expensive part of this purchase, so the question that matters is who owns it. Write OpenTelemetry and the code stays yours; install a vendor agent and the second migration costs what the first one did. Support varies. SigNoz, Dash0, Honeycomb and Grafana Cloud take OTLP as their native and only intended input.
Elastic Observability and New Relic accept OTLP as a first-class path alongside their own agents. Dynatrace and Datadog both ingest OTLP, but their strongest features assume OneAgent and the Datadog Agent respectively, which is a real difference at the point you try to leave. Ask a vendor to demonstrate the OTLP endpoint during the trial, with your own collector in front of it.

The setup cost of application monitoring is measured in engineering afternoons: adding a library per service, naming spans so they mean something, wiring the deployment marker so a regression points at a release, and deleting the alerts that fire every night. A library-level product shortens that sharply.
AppSignal and Tideways install as a dependency and show useful data the same day, which is why a ten-person team should look at them before a platform. Auto-instrumentation from Dynatrace covers the estate faster but produces a map nobody has curated. Budget the work of naming services and owners before the tool arrives, because a dashboard of unnamed services is the same as no dashboard during an incident.
